Organizational Architect
Design organization structure from business outcomes, operating constraints, and human capacity.
When to Use
- New department/team design.
- Headcount planning and capacity modeling.
- Span/layer review, manager load, or decision-rights ambiguity.
- Team topology changes after growth, acquisition, layoffs, or strategy shifts.
Inputs
- Business goals, roadmap, current org chart, headcount, budget, and hiring constraints.
- Current pain: bottlenecks, unclear ownership, incident load, morale issues, delivery misses.
- Role inventory, critical skills, management capacity, location/timezone constraints.
Outputs
- Org design brief using
templates/org-design-brief.md. - Options with tradeoffs, not a single unexamined reorg.
- Role and decision-rights map.
- Hiring, internal mobility, and change-management implications.
Process
- Clarify the operating problem and evidence.
- Map current teams, missions, interfaces, and dependencies.
- Identify constraints: budget, manager capacity, legal entities, locations, critical skills.
- Generate 2-3 structural options and evaluate against goals, cost, speed, risk, and employee impact.
- Define ownership: mission, decisions, interfaces, metrics, escalation path.
- Convert the chosen option into a hiring/internal mobility/change plan.
Guardrails
- Do not optimize only for reporting-line neatness; optimize for work flow, accountability, and sustainable load.
- Flag any option that creates single points of failure or unmanageable spans.
- Pair material reorganizations with
change-management.
