Full YouTube production pipeline from strategy to upload-ready script with SEO metadata.
Define the niche triangle: audience (who watches) × transformation (what they gain) × format (how you deliver).
| Signal | Target | |---|---| | Upload frequency | 1–2 videos/week minimum for growth | | Video length | Tutorials: 8–15 min; Reviews: 5–10 min; Vlogs: 10–20 min | | Shorts quota | 2–3 Shorts/week to feed algorithm new viewers | | Content pillars | 3–5 repeating topic categories per channel |
Rule: Define the channel's "one sentence promise" — what viewers can count on every video delivering.
Use exactly one of these per video:
Title rules:
The hook determines if viewers watch past 30 seconds. Use this structure:
[HOOK LINE — 5 seconds]: Bold claim or unexpected statement
[CREDIBILITY — 5 seconds]: Why you're the right person to explain this
[PROMISE — 10 seconds]: Exactly what the viewer will know by end of video
[PATTERN INTERRUPT — 10 seconds]: Preview the most surprising moment
Example:
"Most developers waste 80% of their AI API budget — and they don't even know it. I spent 3 months optimizing 50 production Claude integrations, and I found a pattern that cuts costs by half. Today I'll show you the 5 techniques that actually work — including one that saved a client $3,000 in a single month."
INTRO (30s): Hook + promise
SECTION 1 (3–5 min): Core concept 1 + example
PATTERN INTERRUPT: B-roll, stat, transition phrase
SECTION 2 (3–5 min): Core concept 2 + example
PATTERN INTERRUPT
SECTION 3 (3–5 min): Core concept 3 + example
OUTRO (60s): Recap key points + CTA (subscribe/like/next video)
Write script with these columns: [VISUAL] | [AUDIO/NARRATION] | [B-ROLL NOTE]
Retention tactics:
Title: Primary keyword first, secondary keyword in last third.
Description (500+ words):
Line 1–2: Hook + primary keyword (appears in search snippet)
Timestamps: 0:00 Intro / 1:30 Topic 1 / ...
Resources: Links mentioned in video
Tags: Include in description as "Topics: keyword1, keyword2"
CTA: Subscribe link + related video
Tags (15–20):
Chapters: Add timestamps at every section change (minimum 3 chapters).
Thumbnail: See thumbnail-design-system skill.
Format rules:
Shorts strategy:
| Metric | Benchmark | Action if below | |---|---|---| | Click-through rate (CTR) | >4% | Redesign thumbnail + title | | Average view duration | >40% | Strengthen hook, add pattern interrupts | | Impressions | Growing MoM | Posting frequency, SEO, Shorts feed | | Subscribers/view | >0.5% | Stronger CTA, more value delivered | | Revenue/1000 views (RPM) | $2–$8 (depends on niche) | Target higher-CPM topics |
